The challenge
Turbine maintenance ran on a fixed calendar, which meant servicing healthy machines and missing failing ones. The crews knew which turbines were in trouble; the schedule did not ask them.
The approach
Six weeks measuring the maintenance operation where it happened, travel time, tool time, waits for parts. Then a schedule rebuilt around the sensor history and the crews' own judgement, with every moved job carrying the reason it moved. The crews redesigned the shift pattern themselves once they could see the pattern.
The result
Unplanned downtime fell 23% over the following year, and the schedule is now argued with rather than followed.
